Many people believe leadership begins with a promotion.

A new title.

A larger team.

Greater responsibility.

Yet some of the most influential leaders I have worked with over the years had none of these things.

And some of the least effective leaders had all of them.

That's because leadership is not defined by position.

It is defined by behaviour.

More specifically, it is defined by the conversations we choose to have.

The Moment Everything Changes

Throughout my career, I have worked with leaders across industries, functions and levels of seniority.

One pattern appears again and again.

People are often promoted because they are technically capable.

They know their subject matter.

They deliver results.

They solve problems.

Then one day they find themselves leading people.

Suddenly, success depends less on what they know and more on how they engage others.

The shift can be profound.

Leadership is no longer about having the answers.

It becomes about creating the conditions for others to succeed.

When people think about leadership, they often imagine large presentations, strategic decisions or major organisational announcements.

In reality, leadership is usually much quieter than that.

It happens in everyday interactions.

A manager giving feedback.

A leader listening to a team member who is struggling.

A question asked with genuine curiosity.

These moments may seem small.
